High agency in the AI age

High agency is not a personality slogan. It is the ability to turn ambiguity into movement without waiting for the world to become tidy first.

High agency is often described as being proactive. That is close, but too polite.

High agency is the habit of moving when the path is unclear. It is the ability to take a vague problem, make a first map, test a step, learn from the result, and keep going without waiting for a perfect instruction set.

AI makes this more valuable, not less.

The low-agency employee waits for the approved tool, the approved training, the approved prompt, the approved use case, and the approved workflow. The high-agency employee starts with the work in front of them and asks what could be made clearer, faster, safer, or more repeatable.

This does not mean ignoring rules. It means not confusing unclear conditions with permission to stop thinking.

Some agency is temperament. Some people naturally look for the next move. Some people naturally wait. But agency is also trained by the environment.

Managers can build it by giving people ownership of outcomes, not just tasks. They can ask for recommendations instead of status summaries. They can reward people who bring back a tested path, not only people who followed the old path cleanly. They can make it safe to show a rough experiment, while still holding the line on final quality.

Managers can also kill agency without noticing.

They kill it by punishing small mistakes more than they reward useful movement. They kill it by making every decision climb a ladder. They kill it by asking for initiative and then overriding every judgment call. They kill it by rewarding compliance over ownership.

AI exposes this quickly. A high-agency person uses AI as a lever. A low-agency person uses it as another place to wait for instructions.

The uncomfortable part is that passivity becomes more expensive when tools get more powerful. A passive employee no longer only moves slowly. They also fail to use the leverage sitting in front of them.

That does not mean every slow adopter should be written off. Some people are cautious because they see real risk. Some people need clearer boundaries. Some need examples. Some need permission.

But the signal to watch is not whether someone was early.

The signal is whether they learn once the need is clear.

Agency is not knowing what to do in advance. It is the willingness to find out without outsourcing responsibility for the outcome.
